The first thing to do after downloading is to assign a picture as the default. Then have a friend download Callogram and have them assign a default picture. Make sure you are both in each other's contacts. Then change the sync time (under cog wheel) to 5 minutes. After the app has synced you will see the image transfers whenever you talk.
If you get stuck at the phone verification stage, please check your security settings. Some users with certain carriers have default settings that interfere with the phone verification. Changing those settings should fix the problem.
